The Best Paper Award Praxis 2020 was granted to the authors of Driver based simulation in controlling at Infineon by the journal Controlling.

The paper describes how Infineon set up and uses Dynaplan’s dynamic business planning solutions to support the evolvement of controllers towards business partners. By using driver-based simulation models, efforts for generating aggregated financial predictions have been reduced, providing more time for value-adding activities.

The paper shows that driver-based simulation models serve as an efficient communication platform that supports a quick deduction of insights based on multiple scenarios and statistical uncertainty analysis. Hence, controllers are better able to evaluate the sensitivity of financial forecasts, thereby supporting them in their new role as sparring partners to decision makers. These qualities of driver-based simulation models ensure that companies can make smart decisions, especially in times of great uncertainty.

Planning is everything. The plan is nothing.

Mr Magnar Myrtveit

The year 2020 went differently for all of us than we expected. All plans had to be revised, and the pandemic dynamics are still not broken. The above quotation from Eisenhower underlines the value of planning in the current time. The description of possible future time paths and targets in the context of the planning is and remains a central value, even if the plan itself has to be adapted again and again.

In the context of workforce management, this understanding fits particularly well and we are pleased that Gartner, one of the leading providers of market research results and analyses, includes the topic of workforce planning in a current article. In particular, the importance of strategic personnel planning is underlined with a reference to Dynaplan. Read more about this in this newsletter.

On our side, too, we continue to strengthen the toolbox for thinking in scenarios. Our next HR practice group on 18 May will elaborate on this. We hope to see as many of you as possible in the digital format.

We wish you continued confidence for the upcoming planning rounds and a happy Easter.

Working with scenarios is one of the best tools available for making good strategic decisions. With Smia 2.0.1, we’ve simplified scenario comparison significantly. We are now building a new version of our HR library cockpit around the new concept.

Instead of you having to manually add scenario comparisons to each view, we can pre-make comparisons for you using the reference scenario feature. All you have to do is change the reference, and all the comparison spreadsheets and charts update to point to the values of your choice. This allows you to quickly compare various scenarios with your current working model, and to put any two scenarios side by side in the cockpits by restoring one and picking the other as a reference.

When we roll out these new cockpits to your models, you will be able to experience the future more clearly than ever before.

Our platform for technical support has received a big overhaul. You'll notice that the user interface has been updated. It is now mobile-friendly, with a look-and-feel consistent with the rest of our website.

Our platform for technical support has received a big overhaul. You'll notice that the user interface has been updated. It is now mobile-friendly, with a look-and-feel consistent with the rest of our website. Technical support is now using the same modern framework that is running most other parts of our website, providing increased security and maintainability.

The main functionality of technical support has proved to work well, after being in active use for more than 15 years without big changes. Therefore we have chosen not to change the functionality in any major way, and you should feel right at home in the overhauled ticket system. We have, however, made lots of smaller changes and improvements that we hope you will enjoy, for example when it comes to search and filtering, the text editor, and attachments.

Creation of technical support tickets from inside Smia has also been improved. It is now possible to upload attachments, for instance the currently open model, when you create a ticket. To create a technical support ticket, please go to <samp>Help | Help us improve...</samp> inside Smia. If you experience issues while working with Smia, please do not hesitate using this functionality to let us know.

Dynaplan Smia version 2.0.1
2020-12-21T21:04:49+01:00
Mr Yngve Mellingen
yngve@dynaplan.com
Dynaplan Smia 2.0 service release 1 is ready for download. This version introduces, among other features, metadata import, online gaming, and dynamically calculated number formats. In addition, we’ve overhauled the value out of bounds dialog, optimized several processes for speed, and improved many other parts of Smia important to the end-user.

Dynaplan Smia 2.0 service release 1 is ready for download. In this version, we’ve taken our gaming feature online, allowing users to participate in workshops where they compete and learn in a simulated environment from the comfort of their home office.

The data import feature has been expanded to handle metadata changes, error reporting has been improved, and performance has been enhanced in several areas.

A new, compatible version of the Smia app for iOS will also be released shortly. It includes all the relevant improvements from the desktop version.

As the world remains forced to work from home whenever possible, more tools for online collaboration and learning are needed. Smia has long allowed users to take on specific roles in simulated companies and play games where they try to navigate the complexities of the virtual environment to produce the best outcome, having fun and learning a lot along the way. However, the feature required a local area network, restricting its use to in-person workshops. Now, we have ported this functionality to an online platform, allowing for virtual educational gaming sessions for anyone with an Internet connection. Watch for gaming workshop announcements from us and our partners on our event page.

Our other main focus with this release has been to polish and improve the features of Smia 2.0. To that end, we have made quite a lot of improvements, for the benefit of our three main user groups. Here are some examples:

The modeller

The reference scenario can now take on a much more prominent role in cockpits, as chart items and tables can be set to shift their displayed data based on which scenario is now the reference. The model doesn’t even need any scenarios present to set this up, so cockpits can be pre-configured with scenario comparisons to a much greater extent.

The planner

Importing data from other Smia models now allow for updating the metadata of the importing model, allowing for much greater flexibility in collaboration model setups. Importing from Excel and CSV has also received improvements, in user interface and the intelligence of merging imported data into the model. The new out of bounds error window is non-blocking and dockable, and it allows you to correct errors inline for input variables, or otherwise locate the exact cell where the error occurs using the dimension subscripts now displayed in the window.

The decision maker

The dynamic number format adjusts decimals and significance to the value clusters you’re looking at, tailoring the view to the optimal settings no matter the situation. Looking through large spreadsheets are now significantly faster.

These are just some of the new features we have included in Smia 2.0 service release 1. To see the full list of improvements and fixes, please see the version history.

Feel free to visit the suggestions page whenever you like to request new features for upcoming versions.

Installation

Please download the setup file from Downloads. Then run the setup programme and start Smia. Follow the instructions provided on the screen to activate Smia.

See the forum for more details or asking for help.

I didn’t know I wanted this

Mr Magnar Myrtveit
magnar.myrtveit@dynaplan.com
Over the years I have smiled many times when thinking back at the Christmas eve when our son, then in his fifth year, unwrapped the present from his sister, who had just turned seven. Bursting with pride and expectation she watched her brother reveal the white felt mouse she had made for him. Softly, he uttered: — I didn’t know I wanted this…

I didn’t know I wanted this

Over the years I have smiled many times when thinking back at the Christmas eve when our son, then in his fifth year, unwrapped the present from his sister, who had just turned seven. Bursting with pride and expectation she watched her brother reveal the white felt mouse she had made for him. Softly, he uttered:

— I didn’t know I wanted this…

I share this story with you because of its relevance to innovation in the context of planning. Markets normally value solutions according to their score along known dimensions, such as certain features and cost. Solutions that introduce new possibilities may not receive appropriate recognition. Customers might miss out on a solution that would actually help them, just because it is not on the radar of procurement.

COVID-19 comes on top of strong transients caused by digitalisation, automation, climate, and more. Among our customers we observe a growing need for transformation in all areas. New competencies are in demand, while the need for other decline.

Cause-and-effect-based simulation is greatly underestimated as a solution for planning, especially in turbulent times.

— Do organisations know that they want simulation?

As one of our readers, you probably know all this. Under Solutions, further down, you may find some inspiration from two recent examples from sectors under pressure: healthcare and aviation.

If you are a customer with interest in HR, don’t forget to sign up for the HR practice group announced below.

The news just reached us that one of our SWP customers, WFP (World Food Programme), is awarded the Nobel Peace Prize for 2020. We are pleased by the decision of the Norwegian Nobel Committee, hoping that it will lead to more freedom and less suffering.

Due to travel restrictions we decided to conduct the last HR practice group in the virtual space. This resulted in a record number of participants. The exchange with the community emphasised that scenario based strategic workforce planning can significantly contribute to making the right decisions on the way out of the crisis. As a concrete outcome two initiatives are launched:

Online inter-company training

Depicting digitalisation and automation potentials in SWP

The training helps users make use of advanced features for creating flexible custom charts and getting more value out of their models with only a few clicks. The inter-company setting strengthens the networking in the community, in addition to a better cost-benefit ratio for all participants.

The impact of digitalisation and automation will be covered in a subgroup of our community. This group was fully booked immediately. However, we are looking forward to sharing the results during our next HR practice group.

Please save the date for the next HR practice group on 27 October, again in a remote format including breakout sessions to get room for more interaction as well. As always, the practice group is free of charge and exclusively for our customers.

The aviation industry returning to normal

Aviation is among the industries that have experienced the largest drop in demand due to COVID-19. Lufthansa uses our models to plan a return to normal within the next years.

As the world market leader for MRO (maintenance, repair, overhaul) services, Lufthansa Technik AG expanded its strategic workforce planning several years ago. The company employs several thousand qualified specialists worldwide, whose training is strictly regulated by aviation law and must therefore be planned well in advance. The current crisis has hit the aviation industry very hard as a whole, and the scenarios for further developments are still uncertain.

The development of strategic workforce planning abilities is now paying off. Planning models are used to clarify the essential HR risks very quickly, considering different possible recovery scenarios, exploring corresponding options, and thus making good HR decisions also in times of great uncertainty.

Workforce planning at UK’s leading end of life charity

Dynaplan and Korn Ferry have partnered to develop a cutting-edge simulation model and process to explore the impact of COVID-19 on key financial and workforce drivers at Marie Curie, the UK’s leading end of life charity. The solution helps the planning team balance the sustainability of workforce and business decisions across scenarios of low, medium, and high impact of COVID-19. In particular, it:

leverages the job family mapping from Korn Ferry’s Talent Hub, as well as external trend data on market disruption

offers a user friendly yet powerful “slice and slide” user interface to efficiently navigate cross-sections of the workforce

provides an innovative dual perspective of liquidity (short term) and solvency (long term)

The approach dramatically reduces the lead up time in SWP, places the planner in the driver’s seat, and ties workforce and financial planning together. Furthermore, the toolset can be applied to organisations undergoing disruptive changes or responding to major external trends beyond COVID-19, such as companies merging, responding to digitalisation, etc.

Currently in the final stage of the project, the solution will be placed in the hands of Marie Curie’s operational directors to accurately anticipate challenges, enable critical thinking and aid decision making as Marie Curie faces further disruption relating to COVID-19. Now more than ever, we cannot predict the future, but we can use simulation to experience it, and shape it.

Online gaming with Smia

The step from strategic business simulation to business gaming is short; both can be labelled “serious play”. At their best, both provide interactive, engaging, creative, motivating, eye-opening, and fun learning experiences.

For a long time, Dynaplan has offered “serious games”. In the SWP transition game, you compete to find the best ways to transform the workforce in a company introducing automation. The VUCA game is another example, where players join as teams with a mission to steer a company operating in an environment of volatility, uncertainty, complexity, and ambiguity.

Demand for working and participating remotely has risen dramatically in recent times. Therefore, we have expanded our gaming support from LAN (and VPN) networks to the Internet as well. With online gaming, you can participate in gaming sessions held anywhere via encrypted channels. The feature will be available in the upcoming Smia 2.0 service release 1, to be released this fall.

Optimising patient flow during and after the pandemic
2020-10-19T10:34:38+02:00
Mr Magne Myrtveit
magne.myrtveit@dynaplan.com
Right from the start it was clear that COVID-19 would have an impact both on supply and demand for healthcare services; but nobody could know to what extent and for how long. When the situation today – and the outlook for many tomorrows to come – are significantly different than what we are used to, simulation-based scenario planning is what we want.

Haukeland University Hospital in Bergen (Norway) and Dynaplan have a long history of working together on topics as varied as healthcare demand forecasting, patient flow management, strategic workforce planning, and clinic resource optimisation.

Acknowledgements

Thanks to Pål Ove Vadset and his colleagues for the opportunity to work on this project and for their contribution to shaping the result. Thanks also to my great colleagues, Finn Olav Sveen and John Huertas, who created the data transformations and cockpits, respectively.

Scope

This project involved a team of people from Haukeland university Hospital and Dynaplan. Initially, several on-line meetings were devoted to answer the following questions:

What will be the benefit of the Smia models, and to whom?

When and how will the Smia models be used, and by whom?

Variation in supply and demand is relevant not only during the pandemic; fluctuations are normal for healthcare service provides. The team wanted a solution that can assist planning in stable as well as turbulent times.

During the pandemic, but also in general, patients are prioritized according to criteria such as severity of their condition. It is of critical importance that acute cases and intensive care are treated in a timely manner. At the same time, care for elective patients (patients who are referred to the hospital by their doctor) should be optimised.

The overall objective was formulated like this:

The project should develop Smia models that can help hospitals prioritize acute and urgent cases when capacity is insufficient, while ensuring full utilization of capacity for handling remaining patients.

The team identified a need both for monitoring the development of the situation, and for planning ahead. Users of the Smia models would be planners at different levels of secondary healthcare (hospitals).

Patient flow monitoring and management at all organisational levels

For the pilot phase, Section of Health Service Development would use the models to service other entities of the organisation.

The Smia models coming out of the project should provide these features:

A base view of the “normal” situation (e.g., before the pandemic).

A snapshot view of the current “as-is” situation.

A simulator for studying future scenarios subject to user-specified timeframes, assumptions about inflow and capacity, and patient flow management policies.

Two separate, but interconnected, Smia models were developed by Dynaplan: “Patient flow metrics” and “Patient flow balancer”.

Patient flow metrics

The metrics model is a static model (no simulation, only data transformation and statistics) importing patient flow data. This model is used both for the base and the snapshot view of the patient flow.

Inputs to this model are obtained from the recorded registrations, examinations, treatments, controls, and discharges of patients at all or a selection of the entities. It turned out to be a formidable job to validate the raw data and make a transformation into a format suitable for analysing and visualizing the stocks (waiting lists) and flows (production) of secondary healthcare.

For data security and GDPR reasons, the processing of information involving patients and treatment of patients is performed by the hospital and stays within the hospital.

Patient flow balancer

The Patient flow balancer receives data containing no individual patient information from the metrics model described above. Filled with data, the Patient flow balancer is shared via Dynaplan’s cloud service for model sharing.

Any user within the health region who has been granted access to the shared Patient flow balancer can develop scenarios for managing the patient flow at any level of the organisation.

Under the hood, the Patient flow balancer implements an elaborate patient flow network, illustrated below:

Twelve states and near 150 transitions are prioritized by urgency (coloured boxes) and constrained by capacity.

The time horizon for the simulation can be freely set from a few weeks up to a full year. The simulation is performed with a time step of one day.

The simulation cockpit provides overviews as well as detailed views of the state and development of the patient flow. Any imbalances between supply and demand are visualized, alerting the user to bottlenecks and declining service level for the different patient groups.

Assumptions about the future are initialized from the base data. The user can make modifications to the assumptions by increasing or decreasing supply (capacity) and demand (registrations).

Policies for managing the patient flow involves measures like the following:

Increase time between controls.

Reduce number of controls per patient case.

Forward registration to private healthcare providers.

Early findings

At the time of writing (October 2020), the rollout of the Smia models is still in its pilot phase. Already the first runs provided insights – some quite counterintuitive. As an example, users expected that increasing the time between controls would reduce demand. Counter to intuition, there will be only a temporary drop in demand (not shown by the model) before demand returns to its original level. To get a lasting reduction in capacity needed for controls, the average number of controls per patient case must be lowered.

As another example, the team discovered that the hospital might be missing out on an opportunity to reduce waiting times for elective patients. Under COVID-19, referrals to the hospital has in general declined. If the hospital manages to run at full capacity, the overall net patient flow will become negative, i.e., the capacity will exceed demand and make it possible to reduce waiting times for elective patients. This opportunity seems not to be used at the moment, as the potential capacity is reduced by management as part of a policy to limit spread of COVID-19 among employees.

As we have discussed earlier in the waiting list project, bringing capacity above demand might not lead to a reduction in waiting times for healthcare. A change in waiting list management policies is called for.

Use of the solution for other hospitals

The models described here cover any number of different types of policlinics and wards. The models support arbitrarily complex organisational structures.

When adapting the solution to other hospitals, queries for obtaining patient data from the local system must be created. Apart from that, customisation is mainly done via parameters and metadata (such as organisational hierarchy).

Planning outside the bandwidth

Mr Magnar Myrtveit
magnar.myrtveit@dynaplan.com
In times of great uncertainty and big changes, it is widely accepted that planning needs to be based on future scenarios rather than trends and predictions. Forget about machine learning. Forget about artificial intelligence. Forget about data mining. They all fail because they rely on data which won’t be available until long after we must decide how to deal with the situation. How do we create scenarios that can help us come safely through the different paths this virus might take us through?

Planning outside the bandwidth

Dear reader,

Allow me a small detour before coming back to the use and making of scenarios to meet some general planning challenges that are greatly amplified by the Corona pandemic.

My first memory of “media” is a fabulous radio produced by Radionette in Sandvika, Norway the year I was born. It must have cost my parents most of their savings to acquire this piece of luxury.

In daytime, we listened to public broadcasting, but we could also tune in to different stations. At night I was allowed to listen to Radio Luxembourg, where they played pop music.

It was not possible to receive signals from that station using the tuning wheel alone; Radio Luxembourg was outside the bandwidth of FM. So, I first had to press AM to switch to a different band (wavelength).

In planning, budgeting, and forecasting, we also talk about bandwidth. It reflects the fact that we cannot predict the future. The centre of the band shows expected values, while lines on either side represent possible outcomes in diminishing order of statistical probability.

Going from a single assumption about the future to a fan of outcomes with different probabilities is a great step forward in strategic planning. It helps us be aware of — and to prepare ourselves for — different futures. You can read more about bandwidth planning under “Driver-based simulation in managerial accounting at Infineon” below.

What we experience with the Corona epidemic is a future that is completely outside the bandwidth of any plan that you and I, our companies, or even our governments had envisioned for 2020. It is time to switch from FM to AM, so to speak.

Why not just expand the bandwidth to include more possibilities?

We know that many things that happen have extremely low probability. As an example, it is very unlikely that you (of all people) will win in a big lottery. On the other hand, it is 100% certain that someone will win.

From a planning perspective, it is nonsense to plan as if you’re going to win. You can hope to win. You can imagine what to do with the money in case you win. But you’d rather not bet on it.

The same goes for business planning: We cannot investigate and prepare for all thinkable possibilities, simply because that would consume all of our resources, and still not be enough to cover “black swans”, which are not even on the radar.

When reality falls outside the planned bandwidth, then what?

In times of great uncertainty and big changes, it is widely accepted that planning needs to be based on future scenarios rather than trends and predictions.

Forget about machine learning. Forget about artificial intelligence. Forget about data mining. These technologies have many applications, but in the current circumstances, they all fail because they rely on data which won’t be available until long after we must decide how to deal with the situation.

How do we create scenarios that can help us come safely through the different paths this virus might take us through? The answer is to use the same approach for our strategic analysis and planning as the epidemiologists use to forecast the development of the disease in the population: They use models that are fed with new information as soon as it becomes available.

Since the future outcome of our decisions are influenced by uncertainty and unknowns, it is not fair to judge decisions in hindsight by their outcome. Instead, decisions should be evaluated on their use of then available data and knowledge, the quality of the analyses that were done, and the evaluation of options and associated risks and opportunities.

Scenario simulation makes the best possible use of knowledge as well as data. Knowledge is covered in the model structure while data is provided as inputs and assumptions to the simulation.

In contrast to the data-centric approach, simulation-based scenarios rely on the main business logic, and the key resources and processes that determine the performance of our company in the context of its environment (including assumptions about Corona).

Companies that model their business can get immediate benefit from truly agile planning and coherent scenarios. The process is agile because it takes little time and effort to adapt models and input new information. It is coherent because it is based on a holistic, validated picture of the situation. Under “SWP in Corona times” further down, you can read how models are adapted and the time horizon is narrowed to the scale of the pandemic.

Here at Dynaplan, we are thankful that all employees and their families are at good health so far, and that the company can operate with full capacity to help customers create scenarios incorporating effects of and measures against the pandemic that concerns all of us.

Best wishes in turbulent times,

SWP in Corona times

The impact of COVID-19 in the short, medium, and long term is manifold and uncertain. Business- and human-wise, the implications are just starting to emerge, and even optimistic forecasts hint at a long way back to normal, which in many cases is a new normal.

In this context, the enablement of the business strategy through the right workforce, as the main goal of strategic workforce planning, will be harder than ever. The dynamics of the synchronisation between business and workforce strategy has never had so many moving parts. Alternative scenarios will emerge as organisations go beyond surviving to achieve sustainability, return to growth, and even reimagine themselves in the new normal:

On the workforce demand side:

How far will the market demand decrease?

How long will it last?

How fast will the recovery be?

Will consumer side changes alter the relative importance of specific products/services across the portfolio?

Will a faster adoption of virtual services lead to the emergence of new jobs and functions at a faster rate than expected?

On the workforce supply side:

What will be the impact of the infection curve on workforce absence (either due to infection or to indirect consequences such as childcare)?

Will public health measures lead to a sustainable reduction of infections, enabling the workforce to get back to work? Or will a new mode of working (i.e. virtual offices) become the new normal?

How to address potential workforce surplus caused by demand reductions? Which are the possibilities of redeployment?

What is the long-term impact of short- or medium-term HR actions?

In the face of such variety, making sense of all possibilities in an effective and integrated way is challenging. A scenario methodology can help organising the alternatives in a process that results, despite the prevailing uncertainty, in concrete actions.

As we partner with our customers to navigate the crisis, we are developing an approach as follows:

Bring back the business as usual scenario before COVID-19 to understand the baseline that was impacted by the crisis.

Define the impact of all external factors (assumptions) in workforce supply and demand for 3 scenarios: the best, base, and worst case of handling of the pandemic within the organisation regional scope. Key factors include:

Shape of the market disruption: A prolonged downturn with slow or no recovery (“L-shape”)? A sudden fall followed by slow recovery (“U-shape”)? A quick rebound (“V-shape”)?

Impact of disruption on key demand drivers.

Impact of epidemics on workforce absence.

Simulate each scenario, understand the key risks, and identify potential workforce and business decisions that can mitigate them.

Identify decisions that are common among the three scenarios. Such are robust decisions: decisions that hold even in cases of high uncertainty.

Define concrete HR measures based on the robust decisions identified and the decisions defined for the most likely pandemic scenario at the time.

Revise the simulation as the pandemic develops and verify that the decisions still mitigate the risks identified.

In summary, by the end of the process the planner will have approached uncertainty systematically and will have linked broad pandemic scenarios with concrete HR measures to be monitored and reviewed as events unfold. Ultimately, the planner will move from a reactive to a proactive approach to tackling the impact of the pandemic.

Driver-based simulation in managerial accounting at Infineon

We are very pleased about the successful collaboration with Infineon and the resulting paper about driver-based simulation in managerial accounting.

We are very pleased about the successful collaboration with Infineon and the resulting paper about driver-based simulation in managerial accounting, which was published in the journal Controlling, issue 2/2020 (only available in German). The paper describes how Infineon set up and uses Dynaplan’s dynamic business planning solutions to support the evolvement of controllers towards business partners. By using driver-based simulation models, efforts for generating aggregated financial predictions have been reduced, providing more time for value-adding activities.

Identifying and quickly quantifying major business drivers consistently offers a potential for fast decision-making on the basis of several scenarios. The focus of the driver-based approach on essential parameters shortens the response times of simulations. For the future, it is intended to use uncertainty analysis, supported by the tool [Dynaplan Smia], to derive a range of possible developments in order to make the inherent uncertainty about future parameter values more tangible.

In times of an unprecedented global pandemic, future developments are impossible to predict. However, despite all the uncertainties and challenges ahead, we cannot bury our heads in the sand and wait for better times. Now, more than ever, it is important that we are prepared for change and able to adjust our plans in response to new information.

Dynaplan Smia version 2.0
2020-03-31T16:24:23+02:00
Mr Yngve Mellingen
yngve@dynaplan.com
Dynaplan Smia 2.0 is ready for download. This version introduces, among other features, private hosting for shared models, agent-based motion functions for SWP, and a tablet user interface, as well as improvements to encryption, compilation time, data import, and more. In addition, the user interface has been overhauled, including the model browser, document wizard, health card, and the shared model dialogs.

Dynaplan Smia 2.0 is ready for download. In this version, customers can now host their models on their own Sharepoint servers, or their local file system, ensuring their data never leaves their intranet, even encrypted. The user interface is more customizable than before, letting users switch between tablet and desktop look-and-feel based on their needs, removing most of the interface altogether with the panorama mode, and even going full screen when desired. The engine has been updated with support for more varied simulation horizons, agent-based motion functions for SWP, and better data importing capabilities. Performance has been enhanced in several areas.

A new, compatible version of the Smia app for iOS is also now available. It includes all the relevant improvements from the desktop version.

If you should ever experience a rainy day in Norway, and you complain about it, someone will tell you:
- There is no bad weather – only bad clothing!
There is a subtle wisdom behind this; we should focus on things that we can do something about, such as, our clothing.

There is no such thing as bad weather

Dear reader,

If you should ever experience a rainy day in Norway, and you complain about it, someone will tell you:

There is no bad weather – only bad clothing!

There is a subtle wisdom behind this; we should focus on things that we can do something about, such as, our clothing.

In the business world, there is also risk. But we cannot use that as an excuse when things go wrong. We need to be prepared.

“There are no bad business conditions – only bad choices.”

Daniel Kahneman writes in his (highly recommended) book “Thinking fast and slow” about two different decision-making processes. Thinking fast is for the “sunny” days of business; while thinking slow is crucial when business gets “stormy”.

As an example, cost-cutting might be the first action that comes to mind whenever earning targets are missed. Cutting cost is a first-order solution, directly addressing the problem at hand.

In many situations, first-order solutions can create more problems than they solve. Thinking slow means to take the time and effort needed to come up with and analyse alternative scenarios before making our choices.

Thinking slow is more about the quality of the process than the time it takes. Through agile technology and processes, it is our aim to turn thinking slow into a fast and ongoing process that helps our customers make the right choices.

We thank you for the co-operation in 2019 and look forward to continuing our exciting journey in 2020.

Happy holidays,
From your Dynaplan team

In its November issue, IJHPM (International Journal of Health Policy and Management) published a peer-reviewed article describing the results of a simulation study performed by Dynaplan in co-operation with Bergen University Hospital in Norway.

Not only in Norway, but also in many other western countries, waiting times are reported to be much higher than desired. Over more than 3 decades, governments, hospitals, and university professors have searched in vain for efficient and lasting solutions to the problem.

Dynaplan’s scenario planning method was used to explore the nature of the problem and to identify possible solutions. Our findings were quite astonishing: While long waiting times are believed to be caused by lack of resources, simulations showed that the hospital’s current waiting list management policies made it virtually impossible to get efficient and lasting effects of increased capacity (e.g., more physicians).

Based on scenario simulation, the project team was able to conclude that the waiting list management policies used by the hospital create a self-sustaining vicious circle that effectively prevents any first-order attempts to reduce waiting times.

Furthermore, simulations in combination with “thinking slow” (see intro) led to the identification of a second-order solution with the potential of a lasting effect of almost 90% reduction in waiting time for patients.

Using uncertainty in models

Whether we like it or not, we have to make certain decisions today, even if we are not exactly certain what the future will look like. This is why scenario planning is an integral part of our methodology and our technology. It allows us to explore different possible future paths to make sure that we have our grounds covered. But still, there is a risk involved with every decision, which is why it makes sense to stress test them. Our planning models can help you with that. The software can independently run through hundreds of scenarios with varying assumptions and then plot the probability distribution of the key output figures, such as necessary hiring over time. This increases the confidence level of your decision making, as you not only see the sensitivity of the output with regards to the variation of one single assumption, but of multiple assumptions being varied in a statistically meaningful way, and therefore either reinforcing or cancelling out the effect on the hiring number.

Patients wait 7 times more than necessary for health care

In the backdrop of decades of failed attempts to reduce excessive waiting times for secondary health care, Dynaplan was engaged by Bergen University Hospital (Norway) to evaluate their patient waiting list management procedures and policies.

Analysis of the “as-is” situation

A simulation model of the current patient flow was created using Dynaplan Smia. The model was fed with data provided by the hospital. To our surprise, experiments performed on the model led to three alarming characteristics of the current patient flow management practice at the studied department:

Even when starting from an empty waiting list, and capacity equal to demand, waiting times rapidly developed from zero to the high levels seen at the department today.

Attempts to reduce waiting times by adding capacity had less effect than expected.

Any positive effect of temporarily adding resources to bring waiting times down, turned out to be of temporary nature only. Shortly after the initiative was over, waiting had grown back to its original level.

The main learning of these experiments was that long waiting times at the studied department did not stem from lack of resources but was rather linked to severe side-effects of waiting list management routines.

Potential improvements

On the background of these findings, focus was shifted to a search for better waiting list management procedures; procedures that would remove unnecessary waiting while at the same time ensuring that all patients receive health care in time (as defined by their medical condition).

For the studied department, our research showed that by abandoning prioritisation, the current average waiting can be reduced from more than 2 months to less than 2 weeks. For patients currently waiting a full year, the waiting time can be reduced from 12 months to 12 days. On top of it, such reductions can be accomplished without permanent increase in hospital resources.

Understanding the problem

Prioritisation is in this context done by assigning low-priority patients treatment delays for care, in order to make room for patients of higher priority arriving later.

It is a common understanding among health care professionals that prioritisation is necessary. But our research shows that prioritisation is needed only when the waiting times have been allowed to grow beyond a certain level.

Contrary to intuition, prioritisation creates a vicious circle that has demonstrated itself to be virtually impossible to escape. The system enters a state where the “solution” has become the problem, as illustrated below.

Long waiting times makes prioritisation necessary.

Prioritisation creates long waiting times.

The circle is closed.

As long as the system operates within this circle, the vast majority of patients will experience unnecessarily long waiting times.

An obvious solution to this problem, is to add more resources to bring waiting times down. However, when it comes to vicious circles, things are not so easy. Our simulations as well as research done by others, indicate that – unless combined with appropriate policy changes – additional resources can turn out to be wasted time and money.

The problem is not limited to Norway

The situation at the hospital in Bergen, is not unique. For more than 30 years, patients throughout the country have experienced alarmingly long waiting times. A survey conducted by the OECD (Organisation for Economic Co-operation and Development), concludes that all but one of the 13 countries studied, fought in wain against long waiting times for health care.

Conclusions

The research article based on this investigation (cited below) concludes like this:

A poor appointment allocation policy can build long waiting times, even when capacity is sufficient to meet demand.

By bringing waiting times down and going away from prioritisation, the waiting list size and average waiting times at the studied department could be maintained almost 90% below the current level – without requiring permanent change in the capacity/demand ratio.

A pause for thought

In hectic times characterized by many keywords, especially in the context of digitization, it is not always easy to keep track of and organize the numerous terms. It is very important to correctly classify the respective contributions of the topics for successful corporate management, because to do otherwise can quickly become dangerous. Scarce resources are wasted, or misunderstandings lead to wrong decisions. One example is the topics of forecasting, predictive analytics, and operational and strategic planning. It is easy to overlook that they have very different meanings. A good “pause for thought” for the necessary clarity is regularly provided by our exchange of experience in the form of our practice groups, for example at Infineon in Munich, where we focused on controlling. We hope to see many of you at one of our next exchange rounds.

Controlling practice group

Another edition of the Controlling practice group took place 8 May 2019, this time at Infineon in Munich. The overarching topic was driver-based business planning and simulation with presentations from Infineon and ZF.

Among other things, participants were discussing the challenges they face in their planning processes, especially with regard to automation and digitalisation. Here the distinction between long-term planning and forecasting proved to be useful, with the former being characterised by a strategic focus and the latter by a rather operational focus.

Long-term strategic planning strives to find the right balance between accuracy and lucidity, qualitative and quantitative information, as well as bottom-up and top-down planning. On the other hand, short to mid-term forecasting faces challenges with regard to the right timing, the transparency and consistency of premises, and intercompany and cross-national differences.

After demonstrating the latest Dynaplan Smia features to support long-term planning as well as forecasting, the community discussed how driver-based business planning and simulation models can even further help them to cope with the identified challenges.

If you missed this event, you do not need to wait for next year’s Controlling practice group to get an idea how Dynaplan’s solutions can help you with your challenges in financial planning and controlling. Instead, you can get your personal demo tour, or explore by yourself the value of our simulation approach in the context of controlling.

Handling time in row-based input tables when rolling forecast
2019-05-28T09:35:03+02:00
Dr Finn Olav Sveen
finn.olav.sveen@dynaplan.com
Row-based input tables provide a very concise way to enter values, especially if input values are identical for many elements of the considered dimensions. Each row in the table represents a particular rule used in the simulation. What happens to a rule when we use rolling forecast to adjust the time horizon of the model?

In HR Library based models, many of the input tables used are what we term “row-based” input tables. Each row in the table represents a particular rule used in the simulation. This type of table has several advantages. First of all, input can be made very concise. In the example below the columns ‘Job cluster’ and ‘Location’ are empty in the first row. This means that for the year 2018 and onwards, all job clusters and locations will use the same hiring rate. On the second row, a specific rule for Norway has been created.
What happens to a rule when we use ‘rolling forecast’ to adjust the time horizon of the model? The table below shows a typical setup of a model’s simulation horizon. The period between ‘start time’ and ‘start future’ is termed history and is represented in the model by the inputs in the records part of the HR Library. The period between ‘start future’ and ‘stop time’ is termed future. In this part of the time horizon, values from history combined with rules from the drivers section of the model are used to calculate future projections of the workforce.

The rule for 2019 is retained, while the rule for 2018, which is no longer part of future, is removed. This can in some cases be annoying, because we often use the ‘start future’ point in time to input generic rules that are valid for the whole future. Hence, it is often desirable to retain rules corresponding to the value of ‘start future’ as it was before rolling the forecast. Our desired result after rolling forecast is the following:

Row

Time

Job cluster

1

2019

100%/year

2

2019

Norway

80%/year

How can we achieve this in HR Library based models?

The answer is to refer directly to the built-in Smia object ‘start future’ instead of the year 2018. We set the original input table up like this:

Row

Time

Job cluster

Location

Hiring rate

1

‘start future’

100%/year

2

2019

Norway

80%/year

We now have a specific rule for 2019, but also a generic rule valid from the start of future. When we roll the forecast forward, both rows are retained.

To allow for inputting ‘start future’ and retaining the value, a change must be made in the formula of the ‘time’ column. To make the change, enter design mode by clicking on the blue triangular ruler symbol in the toolbar: Then click on the column header in the table to edit the formula.

Original formula:

data {r=row| … } as future default empty

Updated formula:

{r=row| … } as future default empty

Confirm with the Enter key. You can now write ‘start future’ instead of the year. ‘start future’ refers to the start of future and the row-based input table shows this value directly.

From recognition to creation

With New Year’s Eve a few weeks behind us, our focus has already shifted from closing one year to opening the next.

At work, you have probably rolled your sleeves up and your models forward; you are ready for creating the ultimate plan for the year.

It would surprise us if your strategic agenda does not cover current fast and deep changes in technology, processes, organisations, and environment. We are likely to experience changes that break the patterns of the past. What does this mean for our tool box? First of all, new patterns render data-driven analytics useless in forecasting. The reason for this is obvious: there is no data from the future; and without data, the powerful analytics engines become stranded like a bird without wings.

In such times, Dynaplan’s simulation approach shows its true strengths. Figuratively speaking, Smia models allow you to soar from the solid ground of data on the wings of business logic (cause-and-effect chains). This is possible since Smia models rely on assumptions and decisions that you want to test out; it can take you to areas where there is no road (data), to explore new ideas for creating the patterns of the future.

In this issue of our newsletter, we cover community, market, and technology topics pointing at the importance of involvement in strategy and planning. You will get a brief look back at last year’s convention, and forward at upcoming webinars. Starting mainly in the DACH region, Dynaplan’s solutions are finding their ways to new regions. Towards the end of the newsletter we describe technology developing in the area of collaboration, making it even easier for multiple planning entities to collaborate throughout the planning process.

We wish all our readers a successful start of 2019, and look forward to working together with you and supporting you.

Your Dynaplan team

Convention November 2018

On the morning of November 13, the participants of the convention expected a varied program under the motto «Living the adventure – Remodelling your workforce». Mr Günther from AOK Hessen started the event by sharing his experiences of working with Dynaplan over the last 12 years on developing SWP within AOK Hessen, and especially the high relevance of the topic in the current transformation process. Then we welcomed Mr David Green, one of the key influencers and famous blogger in the field of people analytics (PA) worldwide. Mr Green presented the trends in PA and the link to SWP. Based on this, the participants collected best practices in the area of SWP governance, SWP skills and SWP customer value in three parallel breakout sessions.

After a wonderful lunch, the market place presentations followed. AOK Hessen (transformation scenarios), Schaeffler (SWP governance), Lufthansa (apprentice simulation model), and Philips (global job clustering) each shared how they address different aspects of SWP in the context of current business cases. Deutsche Bahn gave some insights about linking the external view of the labour market and the internal demand and supply, thus giving the participants some important impulses.

A big thanks to the AOK Hessen, you were an excellent host in all matters, even giving all the participants helpful tips on staying healthy during the winter season.

Last but not least, a brief introduction to the upcoming Smia 2.0 release was given, highlighting different new possibilities to work with Smia (e.g. full screen mode), as well as optimisations within collaboration setups (see «Cloud window» below).

SWP solutions meet workforce challenges in Asia and Russia

The last quarter of the year has been very international for Dynaplan. The customer sessions in Bangkok (Thailand) and Moscow (Russia) together with our partners RosExpert and Korn Ferry were a unique opportunity to build up our knowledge about the workforce challenges outside Europe, and to get feedback on our solutions.

RosExpert set up a working group consisting of HR executives of the largest Russian companies from the business areas of telecommunication and social networks, banking, steel and gold, as well as oil and gas production. This working group got acquainted with Dynaplan’s innovative planning approach via Dynaplan’s SWP Game on iPads, as well as sharing their experience on this topic. Russia just announced that they will increase the official retirement age by 5 years for men and 8 years for women.

One insight is clear: Russian and Asian companies face challenges in demographics, efficient use of workforce resources, as well as future job roles in the context of digitalisation, and therefore have a need for well-founded, simulation-based strategic workforce planning, or to put it in the words of one of the participants: «An application that allows you to simulate the number and costs of workforce is simply a must have.»

The new «Cloud window» in Smia

With our technology we try to help you as our customer to make the best use of your:

data – to see the patterns in your business up until now through reports and analytics

knowledge – to structure the understanding inside your organisation into models

creativity – to use your models to explore different ideas, expressed as scenarios

Simplified user interface.

Central management of the planning process.

From the perspective of the global planner, the new «Cloud window» in Smia will show the planning entities in a tree-view, as displayed next:

To consolidate the selected models at the second level, a global planner can simply press the «Update» button (not shown in the picture). Smia will then check the consistency of the model and perform the necessary steps to consolidate the local models into their global parent.

A nice property of Smia’s collaboration feature is that every planning unit gets its own sandbox for developing local scenarios and figuring out the best way to accomplish its own targets. The automatic transfer of data both ways in the hierarchy ensures that data are consistent at all levels.

Tips & tricks

Sometimes you might be asked for a PDF document or printout of the main results of your planning model.

The straight-forward solution is to copy the relevant charts, tables, and labels from your model and paste them into a word document which you convert to PDF or print out later.

Another possibility is to use Smia’s print feature. The command «File | Print» allows you to print the current Smia diagram or all Smia diagrams. The current diagram can also be printed by pressing <kbd>Ctrl</kbd> + <kbd>P</kbd>.

To create a PDF document, select the printer called «Microsoft Print to PDF».

In design mode, you can mark a page to be excluded or included when printing. The default is that all pages are included. If you want to design some special pages for print-out, it might be an idea to ask your modeler to exclude all pages from printing, and to create a collection of diagrams reserved for printing only. This way you can generate a PDF showing your results by just one command: «File | Print | All diagrams».

Our annual Dynaplan convention is less than two months away. The preparations for it started many months ago here at Dynaplan and by our host AOK. This year our focus is on reshaping the future workforce and living the adventure. Together, shaping and living can create organisations that are both robust and agile at the same time.

One key driver of our convention is the idea to learn from other use cases in our community. This time we are happy to listen to Deutsche Bahn and Schaeffler about the integration of external market data, as well as SWP governance.

The integration of data is still one critical success factor for the simulation of scenarios. During the networking event in the evening 12 November, the day before the official start, you can learn about the updated interface between Dynaplan Smia and the SAP content for the implementation partner Cubeserv. The networking event will also include a winter barbeque.

As you can see it is really worth arriving already in the evening the day before and be part of the networking. To help you with the logistics and make it easy to get there we will provide optional shuttle service from Frankfurt airport to the convention centre (AOK Hessen Bildungszentrum).

Get your seat for the Dynaplan Convention and join our community. The main language for the convention will be German, with some presentations in English. We are looking forward to seeing you.

A new article about the evolution of strategic workforce planning is published in the current issue of the magazine Personalführung 09/2018. Claudia de Andrès-Gayón and Stefan Kotkamp of Deutsche Bahn, together with Kai Berendes, describe how they have developed the approach of strategic workforce planning against the background of new requirements in the field of digitisation and agile organisations over 3 development levels.

Two points in particular stand out: On one hand, there is constant improvement in the efficiency of the ongoing operation of the important planning function. Here, for example, the new Dynaplan Shared Models are used to facilitate coordination between the stakeholder groups. On the other hand, the quality of planning models is increased through a stronger qualitative discussion, for example to include new competences in areas affected by changes in a lean and fast process to support transformation.

In conclusion, the authors highlight the importance of strategic planning, especially in times of uncertainty. It is not about predicting the world as accurately as possible, but about preparing for possible developments or, in other words, learning about the future. The simulation of scenarios thus becomes a key function for agile organisations.

News and announcements

Our R&D activities involve both software developers and consultants. HR Match, mentioned earlier in this letter, is a solution where developers and modellers work together to create a standardised SWP solution, aimed especially at aiding smaller and mid-size organisations in getting started with SWP.

The development of the core technology, Dynaplan Smia and the associated web services, is an on-going process. Dynaplan is continuing its significant investments to make innovations that help customers be agile in order to deal with both known and yet unknown challenges, and opportunities waiting around the next corner.

In parallel with the development of new releases, the development team has devoted significant resources to prepare step changes in the way our solutions are delivered and accessed, and in the way our customers can organise their work. The Smia 2.0 release, planned for November, will be based on a new software architecture, opening new short- and long-term possibilities for running your Smia models on new platforms.

In the wake of the introduction of GDPR, focus on security is strengthened, not only regarding processing of personal data, but also all information security related questions. At Dynaplan, we already have very strong features for protecting models and data from unauthorised access. We are continuously improving the security of our technology and processes. As an example, we plan to offer customers multi-factor authentication for access to customer data at dynaplan.com.

Colouring identity

For sure, all our readers are accustomed with how colours can be assigned to slides in PowerPoint, text in Word, and cells in Excel. Similarly, Smia’s «Normal colouring» mode allows modellers to assign custom colours to tables, charts, boxes, arrows, etc. One of the many uses of normal colouring is to visualise the Smia model in the customer’s corporate colours.

Colouring substance

Typical Smia models — whether the topic is SWP, controlling, health or something else – contain a large number of variables. It can be challenging to inspect large models, to understand the meaning and status of each variable, and to perceive the relationships among groups of variables.

The «Content colouring» mode is made possible through Smia’s strong support for measurement units and currencies. In this mode, you can easily identify the different kinds of “material” your model is built up from, and follow the cause and effect chains and transformations of information from one substance to the other. A set of conventions are defined as a basis for the colouring, with possibilities for the user to add and modify colours as desired.

In our experience, 5–9 colours are all you need to cover the main measurements used in most models. It is good practice to document the meaning of each colour inside the model, as illustrated.

Colouring quality assurance

«Review status colouring» is used to assist quality assurance. Here a traffic light metaphor is used.

In the review status mode, you can easily identify which parts of the model you need to review. We recommend that no model is taken into production unless all equations are reviewed and approved.

Colouring history

The two last colouring modes use the colours of the rainbow to represent how recently a variable was created or modified. It gives you a very quick overview of the “hot” areas of your model, i.e., areas that contain new stuff or recent changes, and the “cold” areas, where equations are settled and not changed for a long time. Together with the advanced search function, this can help you identify recent changes to your model, and even who to talk to if you want to discuss a particular change.

With this glimpse into Smia’s colouring models, we wish you new insights into your models, and a colourful autumn!
